Things That Waste a Walkthrough Day

Choosing the quiet day so the visit is convenient

The instinct is to book a calm day so nobody is inconvenienced, and it defeats the exercise entirely. On a quiet day everything gets done properly, nothing collides, and the operation looks like the version in the induction manual. Pick a normal or slightly busy day, ideally one where the phones run hot and the schedule has to be reshuffled at least once. The failure modes are what we came for and they only appear under load.

Telling staff it is an efficiency review

If people think an outsider is measuring them for a headcount decision, you get the performance version of the job and nothing useful surfaces. Say what it actually is: someone is coming to find where the admin is eating everyone’s day and what could be taken off their plate. That has the advantage of being true. If a headcount decision genuinely is on the table, tell us before we come, so we can either decline or scope it honestly rather than deceiving your team on your behalf.

Expecting a fixed price at the end of the afternoon

The deliverable is a costed opportunity map with rough build ranges, not a firm quote. A firm quote needs data model work, real system access and a written specification, which do not fit inside half a day. If a supplier hands you a fixed price on the afternoon of the visit, they have either done the work beforehand or they are guessing, and the second is far more common. Guessed quotes get revised upward once the awkward bits appear.

Booking it because a competitor is doing something with AI

Fear of missing out is a poor brief and it produces a poor map, because everyone spends the day looking for something impressive rather than something that pays. If the honest driver is that your quoting takes too long or your inbox is unmanageable, say that, and the day becomes far more useful. We would much rather arrive with a boring, specific irritation to investigate than a mandate to find something clever.

Completely understandable and quietly counterproductive. People work differently when the boss is present, and the most valuable half hour is usually the one where nobody senior is standing there. If nothing follows, you owe nothing further and the report is still yours.

We hold capacity for about one a fortnight. The visit is a full day including travel and writing the report properly takes another two, so each one consumes about three days of a small consultancy’s week. There is no bench of junior analysts to send instead, and we would not send one if there were, because the entire value of the exercise sits in the judgement of the person doing the watching. In practice that means the next available date will usually sit a few weeks ahead rather than next week, and we would rather tell you that than overbook.

Do you need access to our systems before you come?

Read only access helps but is not essential, and plenty of businesses are not comfortable granting it to an outsider before a first engagement. What genuinely helps is a rough count of jobs, calls or orders over the last three months, the names and versions of the systems in play, and permission to look over someone’s shoulder at real records on the day. If your systems are old, on premise, or a mix of software and paper, that is normal and it is precisely the situation where an onsite look beats a remote one.

When should we not book this?

Three situations come up often enough to name. If you already know exactly what you want built and have written it down, skip the observation and go straight to scoping and a quote. If the business is genuinely short of cash, spend the money on the immediate problem rather than a document about the medium term, and we will say that on the call. And if the real issue is a person or a management decision rather than a process, an outsider with a clipboard will not fix it and can make it worse. We would rather lose the booking on a fifteen minute call than take it and disappoint you on the day.
