Channel Profitability: What Each Order Really Earns, Channel by Channel

Most multichannel businesses can tell you exactly how much they sold on the website, in stores, on Amazon, on eBay and to wholesale accounts last month. Ask which of those channels made the most money after every cost, and the answer is usually a gross margin percentage from the ERP and a feeling. The costs that separate a profitable order from a loss making one sit in six or seven other systems, and they arrive weeks apart.

This page is about assembling contribution margin per order: net revenue ex GST, landed cost at the time of sale, payment and marketplace fees, the freight you actually paid against what you charged, pick and pack, returns, advertising and supplier funding. It covers where each number lives, how the records join, why margin needs a provisional and a final version, how to allocate shared costs without fooling yourself, and when an off the shelf profit app for your platform is all you need.

Why Channel Profit Is So Hard to See

Revenue by channel is easy because one system records it. Profit by channel is hard because no single system holds all of its parts, and several of them hold the wrong version.

Gross margin hides most of the cost

The ERP or accounting margin is usually sale price less cost of goods. It leaves out the costs that vary most by channel: marketplace commission and fixed fees, payment and buy now pay later fees, free shipping subsidy, packaging, 3PL pick charges and returns. A channel with a healthy gross margin can sit below zero after those, and a channel that looks thin can be your best earner per order because customers buy bigger baskets and rarely send anything back.

Today’s cost is the wrong cost

Many reports value cost of goods at the current standard or latest purchase cost. If landed cost rose after a freight spike or a currency move, every historical order is restated with a cost it never carried, and last quarter’s margin quietly changes each time a container lands. Order margin should use the landed cost that applied at the time of sale, captured on the order line, so a number reported in March is still the same number in June.

The costs arrive weeks after the order

The order and its revenue exist on day one. The marketplace fee appears in the settlement report days later. The carrier invoice, with adjustments for actual weight and dimensions, often arrives two to six weeks afterwards. The 3PL bills monthly. Returns can come back thirty or more days later. A report that runs on day one is missing costs, and a report that waits for everything is too late to act on. You need both, clearly labelled.

The records do not share a key

The carrier invoice references a consignment number. The 3PL invoice references its own order reference or just a monthly count. The marketplace settlement lists its own order ID. The ad platform reports campaigns, not orders. Joining them to your store or ERP order is the real work, and where no join exists you have to choose an allocation rule. Most margin reports fail here, silently averaging costs that should have been traced to the order that caused them.

How Order Level Contribution Margin Is Assembled

Six building blocks. Each one turns a cost that currently sits in an invoice or a report into a value attached to an order, a channel and a SKU.

Comparable revenue base

Net revenue, ex GST, per order line

Start from the order line, not the payout. Take the price paid less line and order level discounts, apportioned to lines by the same rule the platform used, then remove GST so that a GST inclusive retail sale and a GST exclusive wholesale invoice compare fairly. Refunds and partial refunds are linked back to the original line so they reduce that order’s revenue. Gift card redemptions are payment, not discount. Shipping charged to the customer is kept as its own revenue line so it can be netted against freight paid.

Stable historical COGS

Cost of goods at time of sale

Capture the landed unit cost on each order line when it is fulfilled, from the ERP’s costing method, whether average, FIFO or standard, and store it with the order. Bundles and kits carry the sum of their components. Where the ERP only revalues later, record the provisional cost and the revised cost separately so you can see the variance. Landed cost itself, meaning freight in, duty and brokerage, is calculated upstream. This layer simply makes sure the cost used for margin is the one that applied on the day.

Real selling cost per order

Fees from payments and marketplaces

Payment provider and buy now pay later fees are pulled per transaction from the provider’s reporting and matched to the order through the transaction or checkout ID. Marketplace commissions, fixed per item fees, fulfilment fees and advertising deductions are taken from settlement reports line by line, matched on the marketplace order ID. Fee rates vary by category, plan and promotion, and they change, so the rule is to use what the report says was charged, never a rate table maintained by hand.

Shipping subsidy made visible

Freight, packaging and fulfilment

Carrier invoices are matched to orders through consignment or tracking numbers, including later adjustments for actual weight, cubic size, surcharges and redeliveries. Freight paid is set against shipping charged, which exposes exactly how much free shipping and flat rate offers cost per order, by state and postcode zone. 3PL pick, pack and packaging charges are traced to orders where the 3PL invoice is itemised, or allocated by line count or unit count where it is not. Store fulfilled orders get an agreed standard handling cost.

Return cost charged to its order

Returns, by channel and category

A return reduces revenue, but it also costs return freight, inspection and handling, and sometimes the stock itself if the item cannot be resold. Each return is linked to its original order and line so the cost lands on the channel and SKU that generated it, not on the month it happened. Return rate is reported by channel and category, because marketplaces, apparel sizes and gift purchases behave very differently. Disposition matters: an item restocked at full value is a different cost from one written off or sold as seconds.

Contribution after marketing

Advertising and supplier funding

Ad spend comes from Google, Meta, marketplace advertising and other platforms at campaign level. Very little of it can be traced to a single order honestly, so you choose and document an attribution approach: last click, platform reported, or spend allocated by channel revenue share. Show contribution before and after advertising so the choice is visible. Supplier funding, co-op marketing, promotional support and volume rebates go the other way, reducing cost, and should be credited to the SKUs and periods they relate to rather than booked as one lump.

What to Get Right

Mixing GST inclusive and exclusive figures

Store reports are often GST inclusive, wholesale invoices exclusive, marketplace fees shown with GST on top, and carrier invoices a mix. Comparing them as they come overstates retail channels and distorts fee percentages. Strip GST at the point each number enters the model and label every figure ex GST. Imported goods, GST free lines and overseas marketplace fees can behave differently, so confirm the treatment of your specific items with your accountant rather than applying one rate everywhere.

Allocation dressed up as fact

Some costs cannot be traced to an order: a monthly 3PL storage fee, a brand awareness campaign, warehouse rent. Allocating them by revenue, units or orders is reasonable, but each method favours different channels. Keep traced costs and allocated costs in separate columns, document the rule beside the number, and never let a small channel be closed on the strength of an allocation that would flip if a different, equally reasonable method were used.

Treating provisional margin as final

Day one margin uses estimated freight and no returns. It is useful for daily trading decisions, but if it is reported to the board as final it will be revised downward, usually, once carrier adjustments and returns arrive. Show a status per order, provisional or final, and the date each cost layer was confirmed. Track the gap between the two so your estimates improve and everyone knows how much day one figures typically move.

Several definitions of margin

Finance’s gross margin, ecommerce’s contribution margin and the marketplace manager’s profit after fees will all differ, and each team will trust its own. Agree one written definition of each level, what it includes, which costs are traced and which allocated, and give it a version number. When the definition changes, restate history under the new version or label the break, so trends do not jump for reasons nobody remembers.

Customer data in a margin model

Order margin needs order IDs, postcodes and perhaps customer IDs for repeat purchase analysis, but rarely names, emails or full addresses. Keep personal information out of the reporting store where it is not needed, restrict access to anything that remains, and treat it under the Privacy Act 1988 and the Australian Privacy Principles like any other copy of customer data. A smaller dataset is also simpler to secure and to explain.

Building what an app already does

If you sell mainly through one ecommerce platform, with one payment provider and simple fulfilment, a profit analytics app from your platform’s app store may give you order level profit with little setup. Try one first. Custom work earns its place when you have several marketplaces, wholesale through an ERP, a 3PL with itemised invoices, store fulfilment, or a need for finance grade definitions that an app cannot hold.

How Yes AI Approaches Channel Profitability

Margin definition first

We start by writing down what your contribution margin includes, level by level, with finance and ecommerce in the same room. It becomes a versioned document you own, and it often settles arguments before any data is moved.

Source and join mapping

We map where each cost layer lives in your stack, the key that joins it to the order, and the gaps where allocation is unavoidable. You see which numbers will be traced and which estimated before we build.

Built and run by us

Collection of settlements, carrier and 3PL invoices, ad spend and ERP costs runs on a managed cloud automation layer we operate, with checks that flag missing invoices, unmatched consignments and costs that look wrong before they reach a report.

Handed over with the rules

You receive the model, the allocation rules, the provisional and final logic and the reports, documented so your analyst or accountant can follow every number back to the invoice or settlement line it came from.

From Revenue by Channel to Profit by Order

Five steps. A first provisional view for your main channels is typically possible in four to eight weeks, depending on how itemised your carrier and 3PL invoices are.

Define margin and channels

Agree the margin levels, what counts as a channel, the GST treatment and which costs must be traced rather than allocated.

Map sources and keys

List every report and invoice holding a cost, the identifier it carries, and how it joins to the order line.

Build the provisional view

Revenue, cost at time of sale and fees per order, with estimated freight and returns, refreshed daily.

Add late costs and finalise

Carrier adjustments, 3PL invoices, returns and supplier funding matched as they arrive, moving orders from provisional to final.

Decide, review, version

Use it for thresholds, listings and channel prices, review estimate accuracy monthly, and version the definition when it changes.

FAQ

What is contribution margin per order?

It is the money an order leaves behind after the costs that order caused: net revenue ex GST, less cost of goods at the time of sale, payment and marketplace fees, freight paid net of shipping charged, packaging and pick and pack, and the cost of any return. Many businesses then show a second level after advertising. It excludes fixed overheads such as rent and salaries, which is why it is the right measure for comparing channels and setting thresholds.

Is Amazon profitable for my business?

It depends heavily on category, item size, price point and return rate, because referral fees vary by category and fixed fees and freight weigh hardest on cheap, bulky items. The honest answer comes from your own settlement reports matched to your own orders, not from a published fee table. In our experience the result is rarely all or nothing: some SKUs earn well on a marketplace while others quietly lose money and should be delisted.

Why does our margin change after the month is closed?

Usually because costs arrive late. Carrier invoices with weight and size adjustments, monthly 3PL bills, returns and supplier rebates all land after the order. If your report uses current costs rather than cost at the time of sale, inventory revaluations also restate history. Separating provisional and final margin, and storing the cost on the order line, makes these changes visible and explainable instead of mysterious. It also lets you measure how far day one figures usually move.

How should we allocate costs that cannot be traced to an order?

Choose the driver that best reflects what causes the cost. Storage relates to stock held, picking to lines or units, customer service to contacts or orders, and brand advertising perhaps to revenue share. Keep allocated costs in a separate column from traced ones and write the rule down. Then test whether a decision changes if you use a different reasonable method. If it does, the decision needs better data, not a confident chart.

Should we include GST in channel margin?

No. Work ex GST throughout, because GST collected is not your revenue and GST on costs is generally claimable for a registered business. Mixing inclusive and exclusive figures makes GST inclusive retail channels look better than wholesale. Some items, imports and overseas fees can be treated differently, so confirm the treatment for your circumstances with your accountant, including how fees charged by overseas marketplaces are reported. This is general information, not tax advice.

Can a profit analytics app do this instead?

Often, yes, for a business selling mainly through one platform with one payment provider and simple shipping. Apps from your platform’s app store can pull order data, fees and a cost per product and show profit per order quickly, and you should try one first. They tend to struggle with wholesale through an ERP, several marketplaces, itemised 3PL invoices, cost at time of sale, and finance grade definitions. That is where a custom model pays off.

How long before we can trust the numbers?

A provisional view for your main channels can typically be in use within four to eight weeks. Trust comes from reconciliation: total revenue, COGS, freight and fees in the model should tie back to the ledger and the invoices for the same period within an agreed tolerance. Plan on two or three monthly cycles of comparing provisional to final figures before the board relies on channel contribution for a big decision such as closing a channel.
